PoC (Proof of Concept) Project
Validate Before You Scale in North America & Europe
Before committing significant resources to broader expansion in North America and Europe, ALC21 helps brands validate their market fit and distribution potential through real-world feedback from buyers, consumers, and influencers.
Every market has its own buyer expectations, consumer behavior, pricing structures, regulatory requirements, competitive dynamics, and distribution practices.
A product that performs well in one market may require a different positioning, price architecture, assortment, content strategy, or channel approach to succeed in another.
Successful market entry therefore requires more than simply introducing products to buyers.
ALC21 helps brands test critical market assumptions before making a larger investment in distribution, localization, and market development.
Depending on the brand’s current readiness and expansion objectives, ALC21 applies one of two approaches.
1. PoC — Market Validation
Designed for brands that already have commercially ready products and an established business foundation, but need to validate their potential in North American or European markets before committing to broader distribution.
Selected Hero SKU(s) are evaluated under real market conditions to identify buyer response, consumer acceptance, channel compatibility, and key areas requiring improvement.
2. Incubating — Build & Distribution Development
Designed for brands that require additional development before pursuing broader distribution.
This may include work related to positioning, pricing, content, packaging, regulatory readiness, sales materials, localization, channel strategy, or overall market-entry structure.
The ALC21 PoC is a structured market-validation process designed to assess commercial potential within a focused period and establish a clearer basis for determining whether the next step should be:
Distribution Development, further Incubating, or Repositioning.
What We Validate
Buyer & Channel Validation
We assess how buyers and distribution professionals in North America and Europe evaluate the brand and selected products from a commercial perspective.
Key areas may include:
Market potential
Price positioning
Product assortment
Brand positioning
Channel compatibility
Commercial readiness
Consumer & Influencer Validation
Selected products are tested with relevant local consumers and influencers to evaluate:
Product experience
Consumer response
Perceived strengths and weaknesses
Purchase interest
Market perception
Content potential
Market & Distribution Readiness
ALC21 reviews the overall readiness of the brand for its target North American or European market.
The assessment considers:
Hero SKU potential
Pricing structure
Positioning
Channel suitability
Product presentation
Localization requirements
Market-entry readiness
Key areas requiring improvement
The goal is to validate critical market assumptions before the brand makes a larger investment in expansion.
Who Is This For?
The ALC21 PoC is best suited for brands that:
Already have commercially ready products
Have core brand, product, and commercial materials in place
Need to identify the strongest Hero SKU(s) for North American or European markets
Want real market feedback before making a larger investment
Have existing domestic or international sales experience but need to validate a new market
Want to assess whether their current pricing, positioning, assortment, and product structure are appropriate for the target market
Are considering broader retail, professional, pharmacy, specialty, or distribution expansion
Brands requiring substantial development in positioning, pricing, content, packaging, regulatory readiness, localization, or market-entry structure may be better suited to the ALC21 Incubating Program.
Project Duration
Approximately 2 Months
The project period begins once all required product samples and materials have arrived at ALC21’s North American headquarters.
The project continues through market testing, feedback collection, evaluation, and delivery of the final validation report.
Project Investment
Single SKU PoC
US$3,500 / 1 Hero SKU
Hero Portfolio PoC
US$7,000 / Up to 3 Hero SKUs
The Hero Portfolio PoC is not simply an expanded product-count package.
It is designed to evaluate up to three strategically related Hero SKUs as a focused product portfolio, allowing ALC21 to assess both their individual and combined market potential.
Project Objective
The objective of the PoC is to validate the commercial potential of the brand and its selected Hero SKU(s) through feedback from Buyers, Consumers, and Influencers in the target market.
The process helps identify:
Product strengths
Areas requiring improvement
Pricing considerations
Positioning opportunities
Channel compatibility
Overall market readiness
At the same time, the PoC helps establish an initial set of local reviews, feedback, and content assets that may support future buyer presentations and distribution discussions.
Final Market Validation Report
At the completion of the PoC, ALC21 consolidates buyer, consumer, and influencer feedback with its own market and distribution assessment into a Final Market Validation Report.
The report includes:
Market Fit and key market response by Hero SKU
Selected Buyer & Channel Feedback
NordHive Consumer Response & Review Data
Influencer Product Review / UGC Content
Key considerations related to product, pricing, positioning, localization, and market entry
ALC21 Distribution Recommendation
Recommended Next Step following the PoC
Key feedback, review data, and UGC content obtained during the PoC are also provided as Supporting Market Assets.
How the ALC21 PoC Works
1) Selected Buyer & Channel Validation
ALC21 identifies relevant channels within its North American and European distribution network based on the fit between the brand, product category, positioning, price point, target consumer, and market objectives.
Selected products and brand materials are reviewed from a buyer and distribution perspective to assess factors such as:
Market potential
Price positioning
Product assortment
Commercial positioning
Channel compatibility
Depending on the brand and product fit, validation may involve channels such as pharmacy, professional beauty, specialty distribution, mainstream retail, and other relevant distribution channels across North America and Europe.
Specific channels approached or reviewed are selected by ALC21 based on commercial relevance and product-market fit.
2) NordHive Market Test & Consumer Validation
Selected Hero SKUs may be test-listed on NordHive, ALC21’s North American commerce platform used for consumer testing and market validation.
Essential product content is adapted for local consumers, allowing ALC21 to observe market response and gather review data in a practical commercial environment.
This process also helps build initial market assets that may later support buyer presentations and distribution discussions.
For projects focused primarily on European markets, NordHive consumer data may be used alongside additional market-specific feedback where relevant.
3) Influencer Qualitative Review & UGC
ALC21 selects relevant participants from its influencer network based on product category, positioning, target consumer profile, and market objectives.
Through product use and qualitative evaluation, ALC21 gathers feedback from a local consumer perspective and develops selected review and UGC assets that may support future marketing and buyer-facing activities.
The focus is not simply on generating content, but on understanding how the product is perceived, experienced, and communicated in the target market.
4) ALC21 Market Fit & Distribution Review
ALC21 consolidates findings from Buyers, Consumers, and Influencers and evaluates them against its practical distribution experience across North American and European markets.
The review assesses:
Overall Market Fit
Hero SKU potential
Positioning
Price competitiveness
Channel suitability
Commercial readiness
Localization requirements
Key areas requiring improvement
Based on these findings, ALC21 provides a practical Distribution Recommendation and recommended next-step strategy.
More Than a Buyer Introduction
A typical buyer introduction is often limited to presenting an existing product and waiting for a buyer’s immediate response.
The ALC21 PoC takes a broader approach.
Typical Buyer Introduction
Uses the brand’s existing materials and market assumptions
Relies heavily on the response of an individual buyer
Success is often measured by whether an immediate transaction occurs
Provides limited insight into consumer response or broader market readiness
Follow-up depends largely on the result of the buyer meeting
ALC21 PoC
Reviews the brand and selected Hero SKU(s) from a market-entry perspective
Combines Buyer, Consumer, and Influencer validation
Evaluates pricing, positioning, market fit, localization needs, and channel compatibility
Builds initial review and supporting market assets
Provides ALC21’s Market Fit & Distribution Recommendation
Defines a practical next step based on the validation results
What Happens After the PoC?
The PoC Is a Market Decision Gate
The ALC21 PoC is not designed to end with a simple collection of feedback.
Its purpose is to establish a practical basis for determining the most appropriate next step for the brand in its target North American or European market.
1) READY FOR MARKET
Distribution Development
When market response and commercial readiness are sufficiently validated, ALC21 may evaluate opportunities to introduce the brand to selected distribution channels where there is a strong product and market fit.
Further Distribution Development is discussed separately based on the validation results and mutual business fit.
2) NEEDS BUILD-UP
ALC21 Incubating
When market potential is identified but additional development is required in areas such as positioning, pricing structure, content, packaging, regulatory readiness, localization, or market-entry materials, the brand may move into an ALC21 Incubating Program before further distribution development.
3) REPOSITION REQUIRED
Rework & Re-test
When the current product or market proposition does not demonstrate sufficient fit, ALC21 identifies the primary areas requiring adjustment.
This may include changes to Hero SKU selection, pricing, positioning, assortment, packaging, localization, or overall market strategy before further validation or distribution development.
Important Note
The ALC21 PoC does not guarantee a listing, purchase order, or contract with any specific retailer, distributor, or buyer.
It is a Market Validation process designed to assess real market response and channel compatibility and to determine the appropriate direction and execution steps for future distribution.
Distribution Development and Incubating are not included within the scope of the PoC and may be discussed separately where the validation results and mutual business fit justify moving forward.
PoC Eligibility Review
Brands interested in the ALC21 PoC may submit their basic company and product information for an initial eligibility review.
ALC21 reviews each opportunity based on:
Product category
Hero SKU potential
Price positioning
Current market and export readiness
Target market
Existing distribution status
Localization requirements
Overall fit with ALC21’s North American and European channels
